Case Study: How Fintivo Cut Infrastructure Costs by 58% and Halved Incident Response Time
The company
Fintivo is a B2B payments infrastructure company serving mid-market finance and procurement teams. As of early 2024, they were processing roughly $200M in annualized payment volume, with a peak load around month-end reconciliation cycles. Their stack: a Django monolith, a FastAPI microservice layer, and a PostgreSQL database that had grown organically to 380GB with years of accumulated indexes and bloat.
The problem
Fintivo's Head of Engineering, Priya, put it plainly during our initial call: "We have three senior engineers whose primary job description has become babysitting infrastructure. That's $600K a year in compensation doing work that shouldn't require senior engineers."
Their specific pain points:
- Mean time to recovery (MTTR) on database incidents: 47 minutes
- Unplanned downtime: 3 incidents in the previous 6 months, two of which caused customer-visible outages
- Backup verification: never ran — they had backups, but had never tested restoration
- Scaling: every traffic spike required manual intervention to add read replicas
Total monthly infrastructure spend across AWS RDS, EC2, data transfer, and tooling: $18,400. Plus the engineering opportunity cost.
The migration
We provisioned a Cluster M in Frankfurt with a 48-hour parallel run. Fintivo kept their RDS instance live while we replicated to Aureus using logical replication, then ran both clusters in read-parallel for 10 days to validate query behavior, latency, and connection handling under real traffic.
The Django ORM produced several queries that behaved differently against our default PostgreSQL 16 configuration. We identified two sequential scans on large tables where statistics were stale and planner estimates were off. We ran ANALYZE, added two composite indexes, and both queries dropped from 800ms to 12ms.
Results at 90 days
"We haven't had a single database incident since migration. The monitoring dashboard alone has saved us hours per week — we used to have three different tools stitched together with PagerDuty webhooks."
— Priya Nair, Head of Engineering, Fintivo
By the numbers:
- Monthly infrastructure cost: $18,400 → $7,700 (-58%)
- MTTR: 47 min → 0 (zero incidents in 90 days)
- Engineering time on ops: ~40% of three senior engineers → occasional async check-ins
- Backup restoration tested: yes, weekly automated verification now standard
What made the difference
Fintivo's case is a good illustration of what we call the "invisible tax" of self-managed infrastructure. The $18K/month AWS bill was visible. The $600K in engineering time was not — it showed up as slower product velocity, delayed features, and exhausted senior engineers who wanted to build, not babysit.
Managed infrastructure isn't right for every team. But for a 15-person engineering org with a focused product to ship, it was an obvious decision in retrospect. The question Priya asks now is why they waited two years to make the switch.
